That\u2019s a <a href=\"https:\/\/www.linkedin.com\/news\/story\/experts-warn-of-quiet-promotions-7739906\/\" target=\"_blank\" rel=\"noopener nofollow\" aria-label=\"Go to https:\/\/www.linkedin.com\/news\/story\/experts-warn-of-quiet-promotions-7739906\/\" class=\"sc-4f49155c-0 hLtviE\">\u201cquiet promotion.\u201d<\/a><\/p>\n<p>And as more <a href=\"https:\/\/fortune.com\/2024\/04\/26\/tighter-budgets-fewer-raises-promotions-compensation-cfo\/\" target=\"_self\" aria-label=\"Go to https:\/\/fortune.com\/2024\/04\/26\/tighter-budgets-fewer-raises-promotions-compensation-cfo\/\" class=\"sc-4f49155c-0 hLtviE\" rel=\"nofollow noopener\">economic concerns<\/a> drive smaller compensation budgets\u2013silent workload changes are becoming more common.\u00a0<\/p>\n<p>The reason? It\u2019s not only cheaper than a formal promotion, but also a discreet way to test performance. Separately, quiet promotions could also enable leaders to be non-committal, according to Selena Rezvani, workplace expert and author of Quick Leadership: Build Trust, Navigate Change, and Cultivate Unstoppable Teams.\u00a0<\/p>\n<p>\u201cIt\u2019s basically a way to test-drive someone\u2019s leadership without committing to a title,\u201d Rezvani tells Fortune.\u00a0<\/p>\n<p>\u201cSometimes leaders are \u2018kicking the can\u2019 on real pay or promotion discussions (and decisions), while still piling on responsibilities. Dodging hard conversations creates more confusion and resentment; on the other hand, naming issues head-on builds trust,\u201d Rezvani added. \u201cIt\u2019s a sign of an avoidant culture.\u201d<\/p>\n<p>For employees, they may want to have those tough conversations sooner rather than later. Next year, U.S. employers are expected to grant employees raises that are largely in line with what they got this year, according to a <a href=\"https:\/\/www.payscale.com\/featured-content\/salary-budget-survey-sbs\" target=\"_blank\" rel=\"noopener nofollow\" aria-label=\"Go to https:\/\/www.payscale.com\/featured-content\/salary-budget-survey-sbs\" class=\"sc-4f49155c-0 hLtviE\">Payscale report<\/a> released last month. The report predicts workers will see their base pay go up by 3.5% next year, on average, down 0.1% from this year.<\/p>\n<p>What employees could do when facing \u2018quiet promotions\u2019\u00a0<\/p>\n<p>Quiet promotions could happen to a wide range of employees, but Gen Z workers, <a href=\"https:\/\/fortune.com\/2025\/09\/17\/gen-z-graduate-unemployed-job-seeking-wall-street-poster-careers-linkedin-interviews\/\" target=\"_self\" aria-label=\"Go to https:\/\/fortune.com\/2025\/09\/17\/gen-z-graduate-unemployed-job-seeking-wall-street-poster-careers-linkedin-interviews\/\" class=\"sc-4f49155c-0 hLtviE\" rel=\"nofollow noopener\">eager to land any role<\/a> they can get, could be more vulnerable to being asked to do more than they were hired to do\u2014or can even handle. Resvani pointed out three calls to action to help combat added responsibility:\u00a0<\/p>\n<p>Name it: \u201cCall out the added responsibility as leadership, even if your employer won\u2019t yet. You might start with, \u2018I\u2019ve been leading this project for 6 months\u2026I\u2019d like to talk about what that means more formally.\u201d<\/p>\n<p>Track it: \u201cDocument scope, outcomes, and impact. Then communicate it. Quiet promotions tend to go unnoticed unless you make them visible and frame them as value-adding.\u201d<\/p>\n<p>Leverage it: \u201cBring it up in check-ins, at review season or when talking about career paths. It\u2019s proof you\u2019re already operating at the next level.\u201d Another effective way to manage taking on extra responsibilities without formal recognition or pay is simply to say no when appropriate, according to Rezvani<\/p>\n<p>\u201cThe real risk is accepting every quiet promotion without negotiation. When you do, you\u2019re practically guaranteeing burnout, not to mention normalizing unpaid advancement.\u201d<\/p>\n<p>\u201cA smart move is to say, \u2018I\u2019m excited to take this on. Let\u2019s discuss how my role and compensation can reflect this expanded scope.\u201d<\/p>\n<p>Employers: Underhand promotions could backfire<\/p>\n<p>Saying no to extra responsibility can feel impossible for Gen Zers eager to prove themselves and build experience early in their careers. But Rezvani stressed that doesn\u2019t mean you should say yes to everything.<\/p>\n<p>\u201cTurning it down might slow your path at this company, but it doesn\u2019t erase your value elsewhere,\u201d Rezvani added. \u201cIf you sense your bankability is dwindling at your current company, it\u2019s time to launch a stealth search of your own.\u201d<\/p>\n<p>Plus, saying no could be the difference between staying put and walking away altogether.<\/p>\n<p>For bosses, giving employees a promotion without pay may seem like they are signaling career growth, but <a href=\"https:\/\/www.adpresearch.com\/today-at-work\/q3-2023\/#:~:text=Read%20the%20Report,Read%20the%20Report\" target=\"_blank\" rel=\"noopener nofollow\" aria-label=\"Go to https:\/\/www.adpresearch.com\/today-at-work\/q3-2023\/#:~:text=Read%20the%20Report,Read%20the%20Report\" class=\"sc-4f49155c-0 hLtviE\">ADP research<\/a> shows it can backfire.
