Fawad Bajwa leads Russell Reynolds Associates\u2019 AI, analytics and data practice globally.<\/p>\n<p class=\"c-article-body__text text-pr-5\">Our growing reliance on artificial intelligence tools means we can now outsource any question \u2013 along with the critical thinking that used to come with it.<\/p>\n<p class=\"c-article-body__text text-pr-5\">In a global survey, Russell Reynolds Associates (RRA) finds that nearly <a href=\"https:\/\/www.russellreynolds.com\/en\/insights\/reports-surveys\/global-leadership-monitor\" rel=\"nofollow noopener\" target=\"_blank\">one in two leaders<\/a> use AI in their day-to-day workflow or have piloted a generative AI program. <\/p>\n<p class=\"c-article-body__text text-pr-5\">In the general population, Pew Research Center reports <a href=\"https:\/\/www.pewresearch.org\/short-reads\/2025\/06\/25\/34-of-us-adults-have-used-chatgpt-about-double-the-share-in-2023\/\" rel=\"nofollow noopener\" target=\"_blank\">one in three U.S. adults<\/a> have used ChatGPT, almost double that of 2023. A survey of Canadian students by KPMG Canada finds that <a href=\"https:\/\/kpmg.com\/ca\/en\/home\/media\/press-releases\/2025\/10\/generative-ai-boom-among-canadian-students-raises-dilemmas.html\" rel=\"nofollow noopener\" target=\"_blank\">more than seven in 10<\/a> rely on generative AI for their schoolwork.<\/p>\n<p class=\"c-article-body__text text-pr-5\">Usage alone isn\u2019t the issue \u2013 the real risk is substitution. Each time we outsource the work of thinking, we reinforce the habit of not thinking.<\/p>\n<p class=\"c-article-body__text text-pr-5\">In a study by MIT\u2019s Media Lab, researchers asked participants to write SAT essays and assigned them to one of three conditions, either using ChatGPT, Google or nothing at all. Measuring their neural activity, <a href=\"https:\/\/www.media.mit.edu\/publications\/your-brain-on-chatgpt\/\" rel=\"nofollow noopener\" target=\"_blank\">ChatGPT users<\/a> engaged their brains the least, struggled to remember what they wrote and reported the lowest ownership over their work.<\/p>\n<p class=\"c-article-body__text text-pr-5\">Over time, this erodes the mental muscles and processes that help us learn and make sound decisions.<\/p>\n<p class=\"c-article-body__text text-pr-5\">To develop critical thinking, we must go through the <a href=\"https:\/\/hbr.org\/2024\/07\/the-limits-of-genai-educators\" rel=\"nofollow noopener\" target=\"_blank\">painstaking process of memorizing facts<\/a> \u2013 interspersed with rest periods \u2013 so our brains have enough knowledge stored in long-term memory to form new connections and insights. Despite seemingly having all the answers at our fingertips, using AI ends up <a href=\"https:\/\/news.harvard.edu\/gazette\/story\/2025\/11\/is-ai-dulling-our-minds\/\" rel=\"nofollow noopener\" target=\"_blank\">atrophying the cognitive capabilities<\/a> necessary to judiciously evaluate the information that we receive.<\/p>\n<p class=\"c-article-body__text text-pr-5\">Unfortunately, humans are incredibly easy to deceive.<\/p>\n<p class=\"c-article-body__text text-pr-5\">A decade before ChatGPT entered the zeitgeist, researchers from the University of Waterloo found that people readily mistake <a href=\"https:\/\/psycnet.apa.org\/record\/2015-54494-003\" rel=\"nofollow noopener\" target=\"_blank\">well-phrased nonsense<\/a> \u2013 sentences that have absolutely no meaning but follow rules of grammar and syntax \u2013 as deeply meaningful. And, those who spread such nonsense are more likely to <a href=\"https:\/\/uwaterloo.ca\/news\/media\/research-shows-people-who-bs-are-more-likely-fall-bs\" rel=\"nofollow noopener\" target=\"_blank\">fall prey to it<\/a>. This is especially troubling in the context of AI, given its <a href=\"https:\/\/hbr.org\/2023\/08\/generative-ai-nxiety\" rel=\"nofollow noopener\" target=\"_blank\">propensity<\/a> to lie and generate answers that have style but no substance.<\/p>\n<p class=\"c-article-body__text text-pr-5\">For organizational leaders, there are implications for incoming and existing talent.<\/p>\n<p class=\"c-article-body__text text-pr-5\">Interview for real expertise<\/p>\n<p class=\"c-article-body__text text-pr-5\">Be it <a href=\"https:\/\/academic.oup.com\/edited-volume\/34559\" rel=\"nofollow noopener\" target=\"_blank\">called<\/a> critical thinking, reasoning or judgement, these are uniquely human capabilities that <a href=\"https:\/\/education.economist.com\/insights\/interviews\/ai-cant-think-critically-but-people-must\" rel=\"nofollow noopener\" target=\"_blank\">AI cannot replicate<\/a>. However, as job candidates increasingly use generative AI to <a href=\"https:\/\/www.businessinsider.com\/tiktoker-shows-how-use-chatgpt-prepare-for-job-interviews-works-2023-5\" rel=\"nofollow noopener\" target=\"_blank\">prepare for interviews<\/a>, they may give the impression they have expertise that they don\u2019t actually have.<\/p>\n<p class=\"c-article-body__text text-pr-5\">During the interview, hiring managers should ask certain follow-up questions that reveal the thought processes behind candidates\u2019 decisions and actions. Each question below assesses an underlying indicator of genuine expertise.<\/p>\n<p class=\"c-article-body__text text-pr-5\">Drawing on insight <a href=\"https:\/\/sloanreview.mit.edu\/article\/when-candidates-use-generative-ai-for-the-interview\/\" rel=\"nofollow noopener\" target=\"_blank\">published<\/a> in MIT Sloan Management Review, have candidates:<\/p>\n<p>Show their work by asking them to explain in greater detail what they did to achieve the outcome.Explain the why behind what they did by asking them the underlying principles that guided their decisions.Adapt to the context by asking them in which situations (for example, organizations or industries) their approach would not be as effective.Weigh their options by asking them what other approaches they considered. Challenge what they did by asking them for the strongest reason against their approach and how they would respond.<\/p>\n<p class=\"c-article-body__text text-pr-5\">(Re)establish expectations of value over volume<\/p>\n<p class=\"c-article-body__text text-pr-5\">Among leaders embracing AI, there are those who heavily index on <a href=\"https:\/\/www.theglobeandmail.com\/business\/careers\/leadership\/article-leaders-are-conveying-four-ai-messages-each-with-unintended\/\" rel=\"nofollow noopener\" target=\"_blank\">seizing opportunities on work tasks<\/a>. In RRA\u2019s global survey, <a href=\"https:\/\/www.russellreynolds.com\/en\/insights\/reports-surveys\/global-leadership-monitor\" rel=\"nofollow noopener\" target=\"_blank\">nearly four in five leaders<\/a> say they are excited about AI\u2019s potential to improve productivity, accelerate decision-making and free people for higher-value work. Yet, in the rush to adopt AI at scale, leaders are asking their teams to prioritize <a href=\"https:\/\/www.russellreynolds.com\/en\/insights\/reports-surveys\/global-leadership-monitor\" rel=\"nofollow noopener\" target=\"_blank\">volume over value<\/a>.<\/p>\n<p class=\"c-article-body__text text-pr-5\">The result is \u2018workslop\u2019 \u2013 AI generated content that appears to be of high-quality but lacks the substance to meaningfully advance a task. A study published in Harvard Business Review finds that workers spend an average of almost two hours to address each instance of workslop; in a company of 10,000 employees, this translates to more than <a href=\"https:\/\/hbr.org\/2025\/09\/ai-generated-workslop-is-destroying-productivity\" rel=\"nofollow noopener\" target=\"_blank\">$9-million annually in lost productivity<\/a>.<\/p>\n<p class=\"c-article-body__text text-pr-5\">To mitigate this risk, leaders must be clear on expectations. This means slowing teams down when depth matters and explicitly training employees to interrogate AI-generated content rather than accepting it at face value. Or, consider the \u201cradical\u201d option to not use AI at all.<\/p>\n<p class=\"c-article-body__text text-pr-5\">It also requires modelling the right behaviours at the top. Leaders cannot send mixed messages by asking for rigour and discernment while also pushing people to, and rewarding those who, do more with less. The lesson is clear: if you sacrifice quality for speed, you will have neither.<\/p>\n<p class=\"c-article-body__text text-pr-5\">Protect the experiences that create expertise<\/p>\n<p class=\"c-article-body__text text-pr-5\">When <a href=\"https:\/\/www.theglobeandmail.com\/business\/careers\/talent\/article-job-satisfaction-increases-during-a-bad-economy-this-is-a-mirage\/\" rel=\"nofollow noopener\" target=\"_blank\">economic conditions get tough<\/a>, organizations often scale back the very experiences that help people grow \u2013 stretch assignments, mentorship and opportunities to wrestle with ambiguity. Yet, these moments are the raw material for expertise to take shape. They force people to clarify their thinking, test assumptions and sharpen the judgment that no AI tool can make.<\/p>\n<p class=\"c-article-body__text text-pr-5\">Leaders must therefore protect \u2013 not postpone \u2013 these developmental experiences. Give people the room and permission to think out loud, make sense of complexity and generate their own insights.
