They\u2019ve added dashboards while also adopting observability platforms, building custom instrumentation and spinning intricate webs of alert rules.<\/p>\n<p>And yet, despite all of that labor, the message I hear most often is the same:<\/p>\n<p>\u201cWe\u2019re drowning in alerts, but thirsting for insight.\u201d<\/p>\n<p>This is not for lack of effort. Teams have invested heavily in visibility; the problem is that visibility alone doesn\u2019t create clarity. If anything, today\u2019s systems generate more ambiguous noise than ever before. That\u2019s why so many organizations are starting to rethink the core unit of operational awareness, and why they\u2019re shifting from an alert-driven model to a signal-driven one.<\/p>\n<p>The difference seems small at first, but after working across complex environments for years, I\u2019ve learned that it\u2019s one of the most transformative mindsets an engineering team can embrace. Let\u2019s get into why.<\/p>\n<p>Why Alerts No Longer Scale<\/p>\n<p>Alerts were never designed for the systems we run today. They\u2019re artifacts of an earlier era when infrastructure was smaller. When that was the case, environments were simple, and it took less effort to map symptoms to causes.<\/p>\n<p>Alerts are raw outputs. They\u2019re indications that \u201csomething looks off,\u201d without any real understanding of what that something is. They fire because a threshold was crossed but tend not to know much beyond that. Perhaps most crucially, they don\u2019t know how concerned youshould be.<\/p>\n<p>This is the root of alert fatigue. Alerts treat every deviation as equally meaningful, leaving engineers to distinguish, say, a latency blip, from:<\/p>\n<p>a true incident<br \/>\nan upstream dependency misbehaving<br \/>\na false positive<br \/>\nthe beginning of a real outage<\/p>\n<p>When you\u2019re processing thousands of these daily, even the best days become a blur. Alert-driven operations collapse under the weight of scale not because alerts are wrong, but because they lack intent. Ultimately, this approach leaves IT a cost center instead of the business engine it was meant to be.<\/p>\n<p>What is a Signal and How Does it Differ from an Alert?<\/p>\n<p>A signal is more than a notification. It\u2019s a higher-order interpretation of what the system believes is happening and what matters most.<\/p>\n<p>Signals combine context, correlation and meaning. They carry additional attributes that alerts don\u2019t, such as:<\/p>\n<p>Confidence that an issue is real<br \/>\nRelevance to business impact or service health<br \/>\nCausal clues that hint at root behavior<br \/>\nRecommended action pathways<br \/>\nWhat can be ignored safely<\/p>\n<p>A signal might say that \u201cService A is degraded due to a downstream dependency failure in Service B. Confidence: 87%. Similar to incident patterns from last quarter.\u201d<\/p>\n<p>That kind of insight changes everything. It reduces alert noise by orders of magnitude and gives engineers a starting point instead of a scavenger hunt.<\/p>\n<p>When teams design around signals instead of alerts, they stop treating observability as a firehose and start treating it as a decision pipeline.<\/p>\n<p>How Engineering Teams Begin the Shift<\/p>\n<p>The real transition from alerts to signals happens when teams adopt three principles:<\/p>\n<p>1. Correlation Is a Tool, Not a Destination<\/p>\n<p>Correlation groups symptoms but doesn\u2019t determine cause or action. Teams need to think beyond \u201cwhat is connected?\u201d and toward \u201cwhat does this imply?\u201d<\/p>\n<p>Signals require more than association; they need interpretation.<\/p>\n<p>2. Prioritization Must Be Intent-Aware<\/p>\n<p>A hundred red alerts might flare up, but only one may matter. Severity is meaningless without some context to help teams out.<\/p>\n<p>3. The Unit of Work Should Be Meaning, Not Messages<\/p>\n<p>Many organizations still treat each alert as a task. Signals allow engineers to focus on the story behind the incident instead of the swarm of individual pings that led them there.<\/p>\n<p>I\u2019ve seen this shift affect more than better metrics. Teams that adopt this approach report improved morale, boosting productivity and innovation. This brings us back to what I said up top about IT: At its best, it\u2019s a business engine, and this is the approach that helps it get there.<\/p>\n<p>The Cultural Shift: From Reactive to Interpretive Operations<\/p>\n<p>Shifting from alerts to signals is not purely technical. It changes the way teams think about their on-call responsibilities, their tooling and their relationship with automation.<\/p>\n<p>In alert-driven cultures, engineers feel obligated to inspect everything, often more than once. Every deviation might matter, and therefore every deviation must be treated with suspicion. Exhausting, right?<\/p>\n<p>In signal-driven cultures, engineers become curators of meaning, not reactive first responders. They refine signal quality and tune the system to be more aligned with the way humans make decisions.<\/p>\n<p>This shift lightens the on-call burden dramatically. Perhaps more importantly, it helps engineers trust the system again \u2014 not because it\u2019s perfect, mind you, but because it\u2019s finally communicating in an accessible way.<\/p>\n<p>What Signal-Driven Incident Response Looks Like<\/p>\n<p>When teams adopt a signal-oriented model, several things change almost immediately:<\/p>\n<p>Escalations drop.<br \/>\nDuplicate alerts vanish.<br \/>\nMean time to recovery compresses.<br \/>\nTeams diagnose issues with more precision and less chaos.<br \/>\nPostmortems become clearer because the system surfaced causal pathways during the incident instead of after the fact.<\/p>\n<p>Signals turn observability into actionable, demonstrable business outcomes.<\/p>\n<p>In mature environments, the shift is even more pronounced. Signals drive automation pathways before an engineer even opens the incident. The system thus becomes a valued partner in interpretation, rather than, as I like to call it, a glorified note-taker.<\/p>\n<p>Why This Matters for the Future of Modern Ops<\/p>\n<p>Everyone in the business of technology knows that engineering complexity will only grow. There will be more services and more telemetry tomorrow than today. This is a fact that engineering and business leaders can only throw so much headcount at.<\/p>\n<p>The organizations that become \u2014 and stay \u2014 leaders in their verticals will be the ones that elevate their operational model from message-handling to meaning-handling.
