It collected ad revenue from web searches (Google) and user-generated videos (YouTube). Its dominance in both categories made it a highly profitable business, and it used some of those profits to invest in moonshots (Other Bets) and buy back its stock. Investors could count on strong free cash flow generation quarter after quarter, but Alphabet’s opportunities to deploy its excess cash were relatively limited.

With the AI boom, Alphabet has found the opportunity to deploy that cash. It designs popular Tensor Processing Unit (TPU) chips for both training and inference. TPU chips are gaining broad adoption among leading developers, and Alphabet is now selling TPU systems directly to third parties.

Alphabet also develops its own frontier large language models. That’s supported by Google Cloud CEO Thomas Kurian’s assertion that its server spending (about 65% of total capex last quarter) has a payback period of less than two years. For its own TPU systems, the payback period is half of that.

That payback period compares very favorably with other disclosures from competing hyperscalers. Free cash flow could rise from around $50 billion (adjusted for stock-based compensation) before the investment cycle to more than $300 billion by 2031, according to the average forecast from analysts. That speaks to the high potential return on invested capital for Alphabet’s cloud infrastructure.

That said, investors should expect a deeper drop in free cash flow in 2027 as spending continues to ramp up.
