Nearly three-quarters of enterprises that deploy AI customer communications agents later roll them back or shut them down, according to new research suggesting the systems are far harder to manage reliably in production than the AI hype implied.<\/p>\n<p>Swedish comms-as-a-service firm <a href=\"https:\/\/www.theregister.com\/off-prem\/2020\/05\/05\/sap-discards-ace-of-sybase-digital-interconnect-unit-sold-for-250-million\/1430530\" rel=\"nofollow noopener\" target=\"_blank\">Sinch<\/a> surveyed more than 2,500 AI decision makers from various countries and industries for its AI Production Paradox study. The\u00a0starkest\u00a0<a href=\"https:\/\/sinch.com\/ai-production-paradox\/\" rel=\"nofollow noopener\" target=\"_blank\">finding<\/a> is undoubtedly the 74 percent rollback or shutdown rate for deployed AI customer communications agents tied to governance failures, but that\u2019s not the only sign enterprise AI deployments are falling short of expectations.\u00a0<\/p>\n<p>AI rollback rates, which Sinch told us specifically refer to AI projects that were deployed and pulled from live service rather than projects that failed before launch, actually rise to 81 percent among organizations that it describes as having \u201cfully mature guardrails.\u201d That, says Sinch Chief Product Officer Daniel Morris, suggests governance alone is not fixing the problem.\u00a0<\/p>\n<p>&#8220;The most advanced organizations aren&#8217;t failing less; they&#8217;re seeing failures sooner. Higher rollback rates reflect better monitoring and control, not weaker performance,&#8221; Morris said in a press <a href=\"https:\/\/www.prnewswire.com\/news-releases\/sinch-research-reveals-74-of-enterprises-have-rolled-back-live-ai-customer-communications-agents-302770730.html\" rel=\"nofollow noopener\" target=\"_blank\">release<\/a>. \u201cIf governance was the fix, the most mature teams would roll back less, not more. Our data points to a deeper issue.\u201d<\/p>\n<p>According to the findings, 84 percent of AI engineering teams are spending at least half their time on safety infrastructure, leaving little time to develop AI.\u00a0This is exacerbated by the fact that most firms said spending on AI trust, security, and compliance ranks ahead of AI development itself.<\/p>\n<p>\u201cWhen 75% put trust, security, and compliance in that top three \u2014 ahead of AI development itself at 63% \u2014 that\u2019s a finding about where the priority sits within their AI customer communications programs,\u201d a Sinch spokesperson told us in an email. In other words, it seems like most organizations realize that their biggest issue with AI isn\u2019t getting it working properly &#8211; it\u2019s getting it to just work safely in the first place.\u00a0<\/p>\n<p>\u201cThe operational cost of running AI safely at scale is much larger than most organizations expect,\u201d the Sinch representative explained.<\/p>\n<p>The numbers don\u2019t change based on organizational size or budget, either, Sinch told us.\u00a0<\/p>\n<p>\u201cThe rollback rate holds consistently across every region and every industry in the study, which suggests size isn\u2019t a meaningful protective factor,\u201d the company said. \u201cRollback isn\u2019t a symptom of under-investment or being too small to afford proper guardrails.\u201d\u00a0<\/p>\n<p>Of course, as a business communications service provider, Sinch linked its results back to AI customer service agents not being properly deployed on comms infrastructure designed for AI agents, a problem it\u2019s naturally positioned to offer a fix for.\u00a0<\/p>\n<p>Regardless, that three-quarter rollback figure doesn\u2019t seem too out of place when you consider recent customer service automation news.\u00a0<\/p>\n<p>As we\u2019ve reported on <a href=\"https:\/\/www.theregister.com\/software\/2025\/10\/29\/ai-layoffs-to-backfire-half-quietly-rehired-at-lower-pay\/937713\" rel=\"nofollow noopener\" target=\"_blank\">multiple<\/a> <a href=\"https:\/\/www.theregister.com\/ai-and-ml\/2026\/05\/06\/ai-layoffs-backfire-as-cutting-staff-doesnt-cut-it-firms-warned\/5230631\" rel=\"nofollow noopener\" target=\"_blank\">occasions<\/a>, replacing customer service staff with AI hasn\u2019t gone to plan for many businesses. Gartner said in June 2025 that <a href=\"https:\/\/www.theregister.com\/software\/2025\/06\/11\/half-of-firms-set-to-abandon-plans-to-ditch-customer-service\/502135\" rel=\"nofollow noopener\" target=\"_blank\">half of organizations <\/a>expecting AI to significantly reduce customer service headcount would abandon those plans by 2027. Sinch\u2019s numbers suggest the problem may extend beyond staffing cuts to the AI agents themselves.
