Big Ten administrators and Commissioner Tony Petitti were set to meet around October 2024 when the idea of a new commercial entity was first broached.

The thought was in its infancy, seemingly a far-fetched pitch for a system that has its challenges, given ties to higher education and state funding.

But nearly 12 months later, the idea is no longer nebulous — and whether the Big Ten acts on a potential $2 billion-plus private capital play may reshape the future of college sports.

“We’ve been pushing the league to find new sources of revenue,” a Big Ten source told Sports Business Journal on the condition of anonymity. “I don’t think we could have ever contemplated something of this magnitude, but as we push for the conference to be a revenue driver for the schools, this is a way for the conference to do just that.”

The Big Ten’s forays into private capital have percolated for much of the last year. ESPN detailed the efforts more publicly on Oct. 10.

The league has narrowed on a roughly $2 billion cash infusion from the University of California pension system’s investment fund, which boasted a portfolio of $180 billion as of June 2024.

That move would dovetail with the creation of Big Ten Enterprises, a commercial business arm that would see the league roll up assets such as championship game sponsorships, media rights and other potential revenue generating outlets.

As pertinent to the cash, the deal also hinges on schools signing a 10-year grant of rights extension that would bind member institutions through 2046 — a move that provides a level of certainty for UC Investments and would likely make a school departing for any kind of “Super League” offshoot difficult at best.

“In a world that’s changed like it has with the [House] settlement and revenue share, the obligation in the conference office is to make sure we’re resourced properly,” Petitti said at the league’s men’s basketball media day this month when asked about private equity. “That largely has been media deals, sponsorships, all of those things. Getty Images

The short answer is cash. College athletic departments are facing increased financial pressures, not least of which includes sharing as much as $20.5 million annually with athletes via terms stipulated in the House settlement.

That’s forcing new thinking.

“We all know schools are making decisions around the distribution of rev share, increased scholarships, managing the increased pressure on the economics of college athletics,” Oklahoma Athletic Director Joe Castiglione told SBJ recently. “It’s not as if someone can just drop several things one was doing in a previous model and trade them for what we might have to be doing in the new model — it’s both. That’s where the difference is.”

As it relates to the Big Ten, the proposal calls for UC Investments to become a stakeholder in Big Ten Enterprises, along with the 18 member institutions and the conference office.

The deal is also expected to include a tiered revenue distribution that would see the likes of Ohio State and Michigan receive bigger shares of the upfront infusion. Sources told SBJ the tiering is likely to start around $100 million at the lowest level.

What schools do with that cash would be up to each institution. Washington and Oregon, for example, came into the league at 50% shares of the Big Ten media rights payouts (around $30 million in Year 1, with a $1 million annual escalator). A cushy check may help offset that over the coming years.

Purdue, Rutgers and Maryland, meanwhile, each generated less than $120 million during FY 2024, per USA Today’s athletic department database. Those numbers are dwarfed by Ohio State ($251 million), Michigan ($210 million) and Penn State ($181 million).

The kind of infusion the Big Ten is discussing could thus help the league’s less prolific revenue drivers mitigate growing costs and assist in building out more steady revenue streams.

The longer-term play with the integration of UC Investments resides in media rights and other new inventory the league might create.

Fox’s broader control over the Big Ten’s rights runs through 2036, but sublicenses incorporating NBC and CBS expire in 2030. The idea would be the Big Ten’s rights going to market around every six years to generate a bigger return based on growth in its projected value.

A second Big Ten source briefed on the proposal told SBJ the league has projected in the neighborhood of a 20x increase in revenue by activating Big Ten Enterprises and potential media rights value, among other measures.

“When you aggregate valuable rights, put them all in an entity and leverage it like the Big Ten is doing, it is incredibly valuable,” the source said. “I really do believe the reason there was so much interest in this opportunity is because that’s what they saw.”

What comes next?

Like anything in college sports, nothing is straightforward.

The grant of rights extension is just one point of contention for the Big Ten’s more significant brands.

The league’s current grant of rights is coterminous with the broader Fox deal. If signed, the league’s upper crust would be contractually bound to the conference with little wiggle room for whatever structure college sports might take in the coming years.

There are also on-campus complications to be considered. Conference matters are largely handled by votes from university presidents. USC and Michigan, however, each have interim presidents, and reporting from Yahoo Sports suggests there’s consternation around those figures making such crucial determinations that could shape the next two decades.

“Some of these proposals, you always see the most positive outcome,” SEC Commissioner Greg Sankey said during SEC Football Media Days in July. “And when you ask, ‘Well, what’s the downside? What if you don’t hit all of those mile markers, what then happens?’ There’s not a lot of answers provided.”

Should the Big Ten actually get its deal done, other leagues may well ramp up their own efforts to integrate private equity or institutional capital into their business models.

The SEC has reportedly been working with Goldman Sachs to dive into the concept, while the ACC has done cursory work in the space.

The Big 12 was among the first movers exploring private equity before presidents paused conversations around proposals shepherded by Commissioner Brett Yormark in June.

Multiple Big 12 sources told SBJ the league hadn’t brought private equity discussions back to the table as recently as athletic directors meetings earlier this month, but the Big Ten’s efforts could prompt opponents to reconsider.

The actual next mover — or first mover, depending what happens in the Big Ten — may well come from outside the Power Four.

The American Conference created its own variation of Big Ten Enterprises when it rolled out American RISE Ventures in May.
